Why AI First Product Management is a Recipe for Failure
Everyone wants to build AI products now. But starting with the technology instead of the problem is the fastest way to build something nobody wants.
Every product meeting I've been in lately starts the same way. Someone says "we need to add AI to this." Not because users are asking for it. Not because there's a clear problem it solves. Just because AI is the thing right now and nobody wants to be left behind.
I get it. The pressure is real. Your competitors are announcing AI features. Your board is asking about your AI strategy. LinkedIn is full of people claiming AI will replace everything by next Tuesday.
But here's what I've learned after watching dozens of AI initiatives crash and burn: starting with "how do we use AI" instead of "what problem are we solving" is the fastest path to wasted engineering cycles and products nobody uses.
The AI Hammer Problem
There's an old saying. When all you have is a hammer, everything looks like a nail.
Right now, AI is the shiniest hammer anyone has ever seen. And suddenly every product problem looks like it needs an AI solution.
Customer support tickets piling up? AI chatbot. Users struggling to find features? AI assistant. Data is messy? AI will clean it. Nobody reading your docs? AI will summarize them.
Sometimes these solutions make sense. Often they don't. And the only way to know the difference is to actually understand the problem before you start picking tools.
I watched a team spend six months building an AI powered recommendation engine for their e-commerce platform. Millions in development costs. Cutting edge ML models. The whole thing.
Usage after launch? Almost zero. Turns out users just wanted better filters and search. They didn't want recommendations. They knew what they were looking for, they just couldn't find it.
Six months and a lot of money to learn something a few user interviews would have revealed in a week.
Do the Work First
Good product management hasn't changed just because AI exists. You still have to do the boring stuff.
Talk to users. Not surveys, actual conversations. Watch them use your product. Listen to support calls. Read the angry emails. Sit with the sales team when they lose a deal.
This is where you find real problems. Not theoretical problems that sound good in a pitch deck. Real friction that real people experience every day.
When you understand the problem deeply, the solution often becomes obvious. And sometimes that solution involves AI. Sometimes it's just fixing a button that's in the wrong place. Sometimes it's adding a feature that should have existed from day one.
The point is you don't know until you've done the work. And skipping that work because AI seems like it can solve anything is how you end up with a fancy solution to a problem nobody has.
When AI Actually Makes Sense
I'm not saying AI is never the answer. It absolutely can be, when the problem calls for it.
AI makes sense when you need to process more information than humans reasonably can. Scanning thousands of documents. Analyzing patterns across millions of data points. Translating content at scale. Generating variations of something faster than a person could.
It also makes sense when you're automating something repetitive that follows patterns. Categorizing support tickets. Extracting structured data from unstructured text. Detecting anomalies in logs.
But notice something about these examples. They all start with a clear problem. The AI is a means to an end, not the end itself.
Compare that to "we should add an AI chatbot to our product." Add it where? To do what? Solving what problem? If you can't answer those questions specifically, you're not ready to build it.
The Integration Question
Let's say you've done the work. You understand the problem. And AI genuinely seems like the right approach.
Now comes the hard part. How do you actually integrate it?
This is where a lot of teams stumble. They treat AI as this magical black box. Data goes in, answers come out. But the reality is messier.
AI models need clean, structured data to work well. If your data is a mess, your AI will be a mess. Garbage in, garbage out has never been more true.
I've seen teams realize too late that their "AI project" is actually a "data cleanup project" that happens to have some AI at the end. They'd budgeted three months for the AI work and needed twelve months just to get the data into shape.
This is why I'm a fan of simple tools that help you understand and validate your data before you try to do anything fancy with it. Can you actually format and validate your JSON consistently? Do you have unique identifiers that let you track entities across systems? Is your data schema consistent or is every record slightly different?
These aren't sexy problems. But they're the foundation that everything else sits on. Skip them and your AI initiative will be built on sand.
A Better Approach
Here's what I've seen work.
Start with the problem. Write it down in plain language. If you can't explain it simply, you don't understand it well enough yet.
Talk to the people who have this problem. Not once, repeatedly. Understand the context. Understand what they've already tried. Understand what good looks like to them.
Sketch solutions without thinking about technology at all. What would the ideal experience be? What information do users need? What actions should be easy?
Only then do you start thinking about implementation. And at that point, AI is just one option among many. Maybe it's the right choice. Maybe a simple rules based system works better. Maybe you don't need any automation at all.
This approach is slower at the start. But it's faster overall because you're not building things you'll throw away. You're not spending months on an AI feature that users ignore. You're solving real problems in ways that actually work.
The Pressure is Real, But Resist It
I know this is easier said than done. The pressure to "do AI" is intense right now. Executives want AI on the roadmap. Investors want to hear about AI. Marketing wants to announce AI features.
But shipping an AI feature that doesn't solve a real problem is worse than shipping nothing. It wastes resources. It frustrates users. And it makes the whole organization more skeptical of future AI initiatives that might actually be worthwhile.
The best product managers I know are the ones who can push back on this pressure. Who can say "we're not ready for AI yet, here's what we need to understand first." Who can distinguish between AI that solves problems and AI that creates them.
That takes confidence. It takes doing the work so thoroughly that you can defend your position with evidence. It takes being willing to be boring when everyone else wants to be exciting.
But that's what good product management has always been. Understanding problems deeply. Picking solutions carefully. Shipping things that actually matter.
AI doesn't change any of that. It's just another tool in the box. A powerful one, sure. But still just a tool.
Use it when it makes sense. Ignore the hype when it doesn't. Do the work first.
